The Lesson
In 2018, I sold a heating system that cost less than my dinner at a steakhouse. It was a $140 diesel air heater for a customer's detached workshop. I quoted it, ordered it, installed it myself, and called it done. (Note to self: if it runs off a 12-volt socket, it's not a heating system. It's a camping accessory.)
Fourteen months later, that heater had gone through roughly $2,800 in fuel and replacement parts, failed twice in the middle of winter, and generated the angriest phone call I've received in nine years of HVAC work. The $140 decision ended up costing about $3,700 in total — and it cost me a customer I'll never get back.
I'm not proud of it. I've made eleven documented mistakes in my career, totaling around $34,000 in callbacks, rework, and lost referrals. The diesel heater is the one that finally taught me the lesson. I'm writing this because maybe one or two of you won't have to pay the same tuition.
The Surface Problem: Every Customer Wants a "Cheap Heater"
The request always shows up the same way. A customer calls and says, "I just need something cheap to heat my garage." Or: "My workshop doesn't need a full system." They've already been browsing online. They've seen a $99 propane heater. They've watched a video of a diesel heater running off a twelve-volt battery. It all looks temptingly simple.
Early in my career, I was happy to go along. Cheap quote, quick install, done deal. I told myself I was being customer-friendly and that a warm space is a warm space. That's the first mistake — and it's the root of almost every mistake I made after it.
The Root Cause: We're Buying Appliances, Not Systems
The uncomfortable truth I eventually arrived at: the problem wasn't the cheap heater. The problem was how I was thinking about heating — and how most customers think about it too.
We treat heating like buying a microwave. Compare sticker prices, pick the cheapest unit that fits the space, and walk out. But real heating is a system. It's heat-loss calculations, ventilation, air movement, refrigerant lines, and control. It has more in common with plumbing than with consumer electronics. Nobody chooses a water heater for the garage because it's $80 on Amazon. But for space heating, that's exactly what we do.
Everything I'd read in my first years in the trade said the lowest quote wins. In practice — after watching one customer go through three budget heaters in two winters — I found that the lowest quote doesn't win anything. It gets the customer in the door, and then the callbacks begin. What keeps a customer is reliability. And reliability costs something to build.
It took me five years and about fifteen failed installations to understand that the customer wasn't asking for a heater at all. They were asking for a warm room that doesn't empty their wallet. Those are two completely different sales.
What "Cheap" Heat Actually Costs
Let's do the arithmetic, because nobody does this at the store.
A typical 30,000 BTU propane radiant heater burns roughly 1.4 pounds of propane per hour at full output. A 20-pound tank costs between $15 and $20 to refill and gives about fourteen hours of use. That's roughly $1.05 to $1.40 per hour — just in fuel. Run it eight hours a day, five days a week, and you're at $180 to $240 every single month, for one room.
Diesel air heaters look more economical, and they are — comparatively. A 5 kW unit burns about half a liter of diesel per hour at moderate output, which is around $0.50 an hour in fuel. But $0.50 an hour still adds up to more than a heat pump, and that number doesn't include the battery feed, the venting, or the glow plug that dies in January.
Now compare that with a properly installed ductless heat pump. A modern inverter-driven mini-split delivers roughly two-and-a-half to four times as much heat as the electricity it draws. The same amount of heat, delivered by a heat pump, typically costs about a third of what propane costs and about half of what diesel costs. And there's no tank to refill, no combustion inside the building, and no ventilation hole leaking out the heat you just paid for.
There's a Safety Cost, Too
I didn't become serious about safety by reading a manual. I got serious by making mistakes. NFPA research shows that portable space heaters are involved in roughly four out of five home heating fire deaths. Propane and diesel heaters need ventilation, which fights against the entire point of heating an enclosed space. And combustion appliances can fail in ways that don't announce themselves until it's too late.
I'm not saying every portable heater is a fire waiting to happen. But when the cheapest option also has the smallest safety margin and the least professional support, you're betting a customer's workshop — or worse, a customer's home — on the lowest bidder.
The Callback That Changed My Approach
My turning point came in September 2022, when the same customer called about his diesel heater for the third time. He'd spent $2,800 on fuel and replacement parts on top of the original $140 unit. He asked me a question I still hear in my head: "Why didn't you just tell me what the real fix would cost?"

I didn't have a good answer. The real fix back then — a properly sized ductless heat pump, installed by someone who knows how to size a room — would have run around $4,500. He ended up paying nearly that anyway, in small painful chunks, and he ended up with nothing permanent to show for it.
And I paid a quieter price. He had two neighbors who needed heat pumps that winter. Neither one called me.

One of the most searched phrases in our industry is "how to reset honeywell thermostat." It's easy to roll your eyes at that. I used to.
But nobody resets a thermostat when everything is working. They reset it because a room is cold, or the fan won't stop running, or the system is fighting itself. The reset question is a diagnostic clue. If I answer with "hold the button for five seconds," I've treated the symptom and ignored the disease.
In my experience, that search hides one of three real problems: the equipment is undersized for the space, the controls were never explained to the customer, or the whole "system" is a stopgap appliance that isn't capable of doing what the thermostat asks. Resetting the thermostat won't fix any of those. It just buys a week.
What I Do Now Instead
When a customer asks for a cheap propane heater now, I don't nod. I sit down and ask what they're trying to solve. Usually it's a cold room, a high bill, or a system that disappointed them. Those are solvable problems — but only if you're honest about what the solution costs.
My recommendation is usually a properly sized Mitsubishi Electric Mr. Slim R410A system. Not because it's the only equipment worth installing, but because it's a manufactured, tested, ductless system that we can install the way the design intends: calculated load, correct line set, proper mounting, modulating heat output, and a warranty that means something.
I'll be straight: it costs more upfront. I don't pretend otherwise. But a Mr. Slim system running through a winter uses dramatically less energy than a portable combustion heater, and over two winters the operating cost usually swallows the difference in price. The customer gets something the propane heater never offered — control.
And control is exactly where I changed how I work. If you're an installer, take the extra twenty minutes on the final visit to teach your customer how to use the Mitsubishi Electric cooling & heating remote. Walk through heat mode, set the temperature together, explain the timer. Hand them a cheat sheet. It's cheaper than the service call you'll make in January when they're confused.
And if a customer asks about resetting a Honeywell thermostat, help them reset it — then find out why they needed to. Resetting a thermostat is like clearing your phone's cache because the screen is cracked. It feels productive for a day, and then the real problem wins again.
The Lesson
Quality isn't the premium option you add once you've built a reputation. Quality is what builds the reputation.
The customer who buys the $140 diesel heater won't remember saving $140. They'll remember frozen mornings, the fuel bill, and the contractor who let them make a mistake. The customer who buys a real system will forget the price in two years — but they'll remember that their workshop was warm all winter, every winter.
I still keep a checklist in my truck. Forty-seven items at last count, all learned the hard way. The first item is the one I almost didn't need to write down: nobody asks for a heater because they want a heater. They want a warm room and a bill they can live with. Sell that, and the cheap stuff stops being tempting.
