Two Quotes, Same Specs, $28,000 Apart — Why I Couldn't Just Pick the Cheaper One

In June 2024, I had two quotes sitting on my desk for a vertical form seal machine (VFFS) to run our new food grain packing line.

Vendor A: $68,000. Vendor B: $96,000.

Same throughput claim — 60 bags per minute. Same bag size range. Both came with a multihead machine for weighing. On paper, these were the same automatic packaging machine, and one was 29% cheaper.

I've managed our packaging equipment budget for 7 years. I've negotiated with 20+ vendors and tracked every invoice in our cost system. I know better than to trust a spec sheet. But I'd be lying if I said the $28,000 gap didn't make me second-guess myself.

Here's the framework I used to compare them — across three dimensions that actually matter when you're buying a form fill seal machine for a working production line.

Dimension 1: Quoted Price vs. Landed Cost

The first thing most buyers do is compare the number on the quote. That's the wrong number.

Vendor A ($68,000 quote):

Still a $16,400 gap. Vendor A is cheaper. That part's real.

But the gap closed by 41% once I stripped out the hidden line items. And I hadn't even looked at throughput yet.

It's tempting to think you can just compare unit prices. But identical specs from different automatic packaging machine manufacturers can result in wildly different landed costs. The 'always get three quotes' advice ignores the fact that quotes aren't standardized — one vendor's base price is another vendor's all-in number.

Dimension 2: Rated Throughput vs. Actual Throughput

Both vendors claimed 60 bags/min. That number is measured under ideal conditions: perfect film, single product, 20°C ambient, new everything.

Our plant runs at 30-34°C in summer. We switch between three grain products weekly. Our film comes from two suppliers depending on lead time.

So I asked both vendors for a site trial. Here's what happened:

Vendor A: Ran at 60 bags/min on day one with sample film. After switching to our actual film and a different product, throughput dropped to 43 bags/min. Changeover between products took 45 minutes.

Vendor B: Ran at 58 bags/min on our film, our product, at 32°C. Changeover took 22 minutes.

Effective capacity difference over an 8-hour shift: Vendor B produced roughly 27,800 bags vs. Vendor A's 20,600. That's a 35% output gap.

If your food grain packing machine can't hit rated speed on your actual product, the "cheaper" machine costs you production hours every single shift. At our margin, that gap works out to about $3,100 per week in lost output.

The question everyone asks is "what's your best price?" The question they should ask is "what's your guaranteed throughput on my product, in my plant?"

Vendor B won this dimension, but it wasn't free — I was paying $16,400 more upfront for 35% more output. Payback: roughly 5 weeks.

Dimension 3: Lead Time Certainty

Our new packing line had to be operational by September 15. We had a retail contract tied to it — missing that date meant penalties starting at $8,000 per week.

Vendor A: "10-12 weeks, depending on component availability." When I pushed for a firm date, they offered "best efforts" language. No penalty clause. Their multihead machine sub-assembly came from a third-party supplier they didn't control.

Vendor B: 6 weeks guaranteed, with a contractual penalty: $500/day for every day past the committed date. Their multihead machine was built in-house.

Vendor A's timeline put us at September 3-17 — a coin flip on whether we'd make our deadline. Vendor B put us at August 11, with 5 weeks of buffer.

I approved Vendor B on July 1. Even after signing, I kept second-guessing. What if I'd just paid $16,400 for a machine that wasn't actually better? What if Vendor A would have delivered on time anyway? The six weeks until delivery were stressful.

Didn't relax until the machine arrived on August 9, passed the FAT (factory acceptance test) at 57 bags/min, and ran its first full production shift on August 14 — four weeks ahead of our deadline.

The TCO Math That Settled It

Here's the actual comparison I put in front of our CFO:

  • Vendor A: $79,600 landed + $3,100/week output loss + 2-3 week schedule risk ($16,000-24,000 penalty exposure) = $95,700-$103,600 effective first-quarter cost
  • Vendor B: $96,000 landed + $0 output loss + zero schedule risk = $96,000

The machines weren't $28,000 apart. They were within a few thousand dollars of each other on a total cost basis — and Vendor A carried meaningful downside risk.

In March 2024, we paid a $4,200 premium for guaranteed delivery on a smaller fill seal machine. The alternative was missing a $15,000 event. That was the first time I really internalized that in urgent situations, certainty has a price — and it's usually cheaper than the alternative.

When to Choose Each Option

I'm not going to tell you Vendor B is always the right call. That depends entirely on your situation.

Choose the lower-cost option if:

  • You can absorb throughput variability without missing customer commitments
  • You have in-house maintenance that can handle installation and changeover optimization
  • Your products are consistent enough that rated speeds are realistic

Pay the premium if:

  • You have a hard deadline tied to revenue (retail contracts, seasonal demand, lease start dates)
  • Your product mix changes frequently — changeover time compounds fast
  • Rated throughput matters to your capacity planning
  • The vendor can't or won't give you a contractual delivery date

There's something satisfying about a perfectly executed equipment purchase. After all the stress and spreadsheet work, seeing that vertical form seal machine hit 57 bags/min on our actual product, four weeks ahead of deadline — that's the payoff. Not because we bought the expensive one. Because we bought the one that actually delivered what it promised.
